Why cost per lead misleads B2B teams: measure cost per qualified opportunity instead

Cost per lead is easy to calculate and easy to optimise, which is exactly why it can mislead. A B2B growth system should reward qualified demand, accepted

01 / FIELD NOTES

A cheap lead can be the most expensive result in your pipeline

Cost per lead is easy to calculate and easy to optimise, which is exactly why it can mislead. A B2B growth system should reward qualified demand, accepted opportunities and revenue potential—not the largest possible volume of form submissions.

02 / FIELD NOTES

Separate a lead from an opportunity

A lead is simply a captured response. It may be a student, supplier, competitor, spam submission or buyer with no fit. A qualified opportunity meets agreed criteria for need, fit, timing and a realistic commercial next step.

Define the stages in plain language: enquiry, valid lead, marketing-qualified lead, sales-accepted lead, opportunity and customer. Give every stage an owner and entry rule.

03 / FIELD NOTES

Calculate the economics that actually matter

If one campaign produces one hundred low-cost leads and two opportunities, while another produces twenty higher-cost leads and six opportunities, CPL points to the wrong winner. Cost per qualified opportunity reveals the stronger commercial channel.

Add expected deal value, gross margin, close rate and sales-cycle length. This converts media reporting into a decision about profitable growth.

04 / FIELD NOTES

Connect marketing data with CRM outcomes

Analytics can record the source, landing page, CTA and form completion. The CRM records qualification, pipeline stage and revenue. Joining these systems allows the original campaign and message to receive feedback from sales outcomes.

Use disciplined conversion tracking and preserve source fields through the form and CRM. Our website lead tracking guide explains the foundation.

05 / FIELD NOTES

Filter junk without hiding genuine demand

Validate required fields, use sensible spam controls and monitor patterns in disposable email domains, irrelevant countries, repeated messages and implausible data. Do not create so much friction that legitimate buyers abandon the form.

Track rejected leads by reason. The goal is not to make the dashboard cleaner; it is to help campaigns learn what quality looks like.

06 / FIELD NOTES

Use offline conversion feedback in paid media

Advertising platforms optimise toward the signals they receive. If every form completion is treated equally, the algorithm may find people who submit easily rather than buyers who convert.

Where appropriate, send qualified and won outcomes back as offline conversions with privacy-safe identifiers. For channel strategy, compare Google Ads management and LinkedIn Ads against deal economics.

07 / FIELD NOTES

Make sales follow-up part of conversion performance

Response speed, routing, context and persistence affect how many good leads become opportunities. Marketing cannot evaluate quality fairly when promising enquiries wait days or receive generic follow-up.

Route every lead with source, requested service and message context. Set a response target and measure contact rate, meeting rate and accepted-opportunity rate by source.

08 / FIELD NOTES

Build a decision dashboard

Report spend, enquiries, valid leads, accepted leads, opportunities, pipeline value and revenue in one view. Show rates between stages so the team can see whether the constraint is targeting, the page, qualification or sales execution.

The sēk case study demonstrates why the connection between acquisition, page experience and action matters more than an isolated traffic metric.

09 / FIELD NOTES

Run a ninety-day quality feedback loop

Agree definitions in week one, repair tracking and CRM fields, then baseline quality by campaign. Review lost and accepted leads with sales every two weeks and change targeting, creative and page content from evidence.

Optimise gradually. A smaller number of high-fit opportunities can create far more value than a record month of low-intent leads.

Keep the whole journey connected.
